GATE A: AUTOMATE

Step 4 of 5 · Automate

Automate: make the marketing agency run without your hours.

Automate is the fourth step of the NOMAD model: turning sales and delivery into systems that keep moving without you doing every task. You build a sales machine, outsource before you hire, document what works and connect AI to your tools, so your income stops depending on your hours.

Why automation comes before departure

If every task still runs through you, you have not left the office. You have moved it. A marketing agency gives you freedom only when sales and delivery keep moving while you sleep, travel or take an afternoon off. That is what the Automate step is for.

Today, Leadstars works with more than 30 clients in the Netherlands and the United States, and sales and delivery run without Micha in every task. Most days he works three to four hours. That did not happen by accident. It is the result of systems, freelancers and AI built step by step.

The sales machine

The book describes the sales machine as five connected parts. When one breaks, the whole machine slows down, so build and measure each one.

  • Lead sources: a steady flow of prospects from outreach, content or partners.
  • Booking: an easy way for prospects to get into your calendar.
  • Show-up: reminders and preparation so booked calls actually happen.
  • The call without you: a script and a closer who can run the call.
  • Follow-up: a system that makes sure nobody falls through the cracks.

Outsource before you hire

Early on, employees add fixed costs and responsibility. Freelancers keep costs flexible and let you run the marketing agency from anywhere. Micha worked with freelance setters and closers instead of employees in the beginning, and with freelancers for delivery.

The order matters. Hand over closing first, because that is where your own hours are most expensive once your process works. Then add setters who book calls. Each handover needs a documented process, so the person stepping in knows exactly what good looks like.

Let it be 80 percent as good

The biggest obstacle to handing work over is the feeling that nobody does it as well as you. Often that is true at first. The book gives a simple rule: let it be 80 percent as good. A task done well by someone else, while you work on growth or simply live your life, is worth more than a perfect task that keeps you stuck.

Then improve the 80 percent with documentation. Write standard operating procedures while you deliver, record short videos of how you do things and turn repeated questions into checklists. Every document is a task you never have to explain again.

The AI-run marketing agency

AI changes what a small marketing agency can do. At Leadstars, Claude is connected to the tools through MCP, and much of the operation runs automatically: hiring signals that trigger outreach, AI-personalised LinkedIn and email outreach, a daily outreach report, ads and funnel reports, instant lead routing, client lead notifications in Slack, sales call recording and CRM follow-up, show-up reminders, AI creative production, an automated newsletter and one command-center dashboard.

As the book puts it: none of these replaced a human relationship. They replaced copying, pasting, checking and forgetting. The point of AI is not to remove people from your marketing agency. It is to remove the busywork, so people can focus on clients.

What to automate first

Start where you lose the most time or the most leads. For most new marketing agencies, that is reporting, follow-up and outreach preparation. Automate one workflow, check that it works for a few weeks and then move to the next. A small system that runs reliably beats a large one that breaks.

Signs your marketing agency is ready to run without you

You know the Automate step is working when a week away does not create a backlog. Calls get booked and held without you, clients receive their reports on time, freelancers know what to do from the documentation and new leads are followed up automatically. Your role shifts from doing the work to improving the system and building relationships.

If something breaks every time you step away, that is not a reason to stay. It is a signal showing which part of the machine needs a better process, a clearer document or a person who owns it.

How the program helps you automate

In the Delivery system phase of the Out of Office Forever Program, your templates, SOPs, freelancer setup and AI tool stack are built with you, so delivery does not depend on your hours. Your mentor Micha Houtkamp shares how the systems at Leadstars are set up and helps you build a version that fits your marketing agency.
